About Client
- Client was a leading CPG company, having multiple divisions, central technology division, various factories, warehouses, operations, and teams spread out globally.
- The technology division was helping its organization with transformation of its global supply chain and procurement processes. It had the task of transforming and rolling out its new solutions to >50 locations worldwide.
- The enterprise was using manual methods, time consuming communication and collaboration for managing such a large scale transformation program, which was to rollout to its 40+ locations.
Problem Statement
- Client teams had a need to manage program for various locations and oversee product management from solutioning to deployment and finally to rolling out to its locations.
- Consulting, market fit-gaps, and requirement mapping along with right solution design with agile planning was the ask from the client to manage its market roll-outs.
- Client wanted to ensure right use cases are established within scope of each project, correct extraction of data pipeline was done, dashboards were designed as per user needs, integration design and other planning elements during fit-gaps and demos was conducted on time and as per planned.
- Adoption from users and change management including overall user/customer success was also a key challenge that client required help in addressing.
Our Product & Solution Approach
- Our consultant acted as Program Management specialist and extended arm to technology teams.

- Agile program management: Scrum and SAFe practices for managing the program, acted as scrum master, global PMO & helped product customer success teams manage the rollouts to USA, China, Argentina, EMEA locations.
- Process mapping: Supported in process mapping, used our templates and techniques to provide as-is process & solution maps.
- Solution design and Product Backlog management: Helped solution design and product backlog management by understanding and analyzing the right dimensions, system integrations and frequencies, single source of truth data, and recommended the to-be solutions as well as sprints and epics (use cases) to be planned.
- Templates and Agile Board: Leveraged our ActDBI pre-built consulting templates and Scrum / FDD and Kanban boards for agile program visibility, and to ensure balance in consistency in processes with market-specific customizations across global locations, users, and teams.
- Consulting: Consulted on low to no touch solutions for uncovering efficiencies by attribute planning, predictive demand management, advanced analytics, and alerts & action recommendations to be established for automation.
- Change Management: Instituted the change management process and user tool adoption by sprint demos, managed facilitation & communication along with risks management and continuous training to end users.
- Analytics: Provided effective analytics such as tool adoption, burndown charts, time schedules, cadence adherence, defects and test coverage, risks and opportunities, per projects and overall program health, and other metrics.

- Solution implementation with effective program management resulting in cycle time reduction from planned 32 reduced to 16 weeks of deployment
